A May 2025 survey with 90% participation exposed the real starting point: only 11% rated the company's AI use effective, ~40% used AI rarely or never, and teams held wildly different AI cultures with little visibility into each other. The top blocker wasn't capability — it was "I don't know what's safe."
Approach
As executive champion from Legal — a clear CEO mandate, no dedicated budget — I ran a culture revamp and governance in parallel: an AI policy written to answer "can I use this?" that moved same-day with the market, an AI Innovation & Oversight Committee with board visibility, training on both skills and guardrails, and hackathons that put hands on tools before asking anyone to generate ideas.
Impact
In one year: 85% active users (65% weekly), 60% rating AI use effective, 20+ agents in production, 5+ hackathons, a 150-person agentic-AI workshop, and NDA review cut from weeks to seconds.
